What is happening, and why.

Sentinel is not a log. Logs are written after the fact, by whoever happened to be running. Sentinel is the operational state of governed work in progress — a live, structured account of what is running, what is waiting, what has been approved, what has been blocked, and what has been completed.

For every item of consequential work, Sentinel shows four things: who acted, under what authority, what decision was made, and what happened next. This is the operational assurance that the client, the approver, and the auditor all need.

Operational states

Five states, always explicit.

Every governed work item has exactly one state at any moment. Sentinel makes that state visible — not as a log entry, but as the current operational truth.

Running

Work in progress

The authorised work is executing. Authority is current, Guardian has allowed it, and the work is proceeding under the stated controls.

Waiting

Blocked on approval or input

The work is paused — either waiting on a human approver, an external input, or a scheduled window. Sentinel shows what it is waiting for.

Approved

Authorised, not yet executing

Guardian has allowed the action, but the work has not yet begun — for example, it is queued for a defined start time.

Blocked

Refused or halted

Guardian denied the action, or the work was halted mid-execution. Sentinel records the reason and the authority behind the decision.

Completed

Work finished, record sealed

The work is finished, the outcome is returned to FORGE, and the durable record is sealed into VAULT. Sentinel keeps the completed state visible for as long as it is needed.

For every governed work item, Sentinel presents four things — always together, never separately.

Who acted

The actor

The human, service or autonomous system that initiated or performed the action — identified through Passport.

Under what authority

The authority

The specific, scoped authority the actor held at the moment of action — and its validity at that time.

What decision was made

The decision

The Guardian outcome — allow, allow with limits, require human approval, or deny — with its reasoning.

What happened next

The outcome

The operational result — completed, blocked, waiting, or escalated — and the state the work now holds.

Role in the platform

Sentinel and VAULT run in parallel.

After Authorised Work begins, Sentinel records the live operational state while VAULT preserves the durable evidence. Together they close the loop back to FORGE.
